A project has an end date. A system runs indefinitely. Operators who run review collection as a project hit a quarterly milestone, declare success, and stop — and the velocity drops to zero. Operators who run it as a system pick a baseline cadence (e.g. 4 reviews per week per location) and never let it fall below that line. The cadence is the metric; everything else is implementation.

If your customer data lives in three places — Stripe, your CRM, and a Google Sheet — your review system has three fragile dependencies, three deduplication problems, and three places where a customer can fall through. Pick one canonical customer record and route everything through it. Most operators pick their CRM or PMS; some pick Stripe. The choice matters less than the discipline of having one.

Three customer databases, three review systems
When customer data is fragmented across CRM, Stripe, and a spreadsheet, every review automation has to deduplicate manually — or doesn't, and customers get triple-asked. Pick one canonical source. The migration cost is real but pays back within months in deduplication savings and reduced customer complaints.
Redesigning the system every quarter
New copy, new channels, new tools — operators with a system that's 'fine' keep tweaking, then wonder why velocity stays flat. The tweaking itself is the cost. Stable systems compound; constantly-changing ones lose their tuning. Make changes yearly with intent, not monthly out of restlessness.

Once the request volume passes 50 per month, manual collection becomes the bottleneck. The fix is wiring up automated triggers that fire from real service-completion events. The most reliable trigger isn't 'invoice paid' or 'appointment confirmed' — it's the completion event. Job marked done in your dispatch system. Service ticket closed in your CRM. Cart shipped in your e-commerce platform. Triggering on payment fires too early for service businesses (the work hasn't started yet); triggering on confirmation fires way too early. Always trigger on the event that means the customer has actually experienced the service.

The customer-record contract
Every automated review request needs at minimum: customer first name, contact channel (email or phone), service date, location ID. Without these four, you can't personalize the request, deliver it, time it correctly, or route it to the right Google profile. Audit your customer-creation flows to make sure all four are captured at intake — not in a 'nice to have' field, but as actual required validation.

Deduplication across channels
If a customer gets a portal message, an SMS, and an email — all firing from different systems with no shared state — they read it as spam. Deduplication needs to live at the system level: one canonical 'last review request sent' timestamp per customer, checked before any channel fires. The check is cheap; the cost of getting it wrong is unsubscribes and complaints.

Idempotency on retries
Network failures, webhook retries, and queue reprocessing all create the risk of double-firing. Every review-request automation needs an idempotency key — typically the customer ID + the service event ID — so retries are safe. The dumbest version: a database table with a unique constraint on (customer_id, event_id). The retry inserts; if it fails the unique constraint, you know you already sent.

Timezone awareness
Most automation tutorials use server time. Most customers don't live in your server's timezone. A request scheduled for '6 PM' in a Pacific-time customer's local context goes out at 9 PM their time if your server is on Eastern. The fix: store the customer's timezone (or infer from area code / billing zip), schedule sends in their local time, and avoid 8am / late evening windows in the recipient's clock.

Even when triggering on the completion event, build in a 24-hour delay before the request fires. Edge cases: the job was marked complete prematurely, the customer reported an issue overnight, the order was shipped to the wrong address. The 24-hour buffer catches these without meaningfully reducing conversion (customers still write reviews 24 hours after service when prompted). The cost of accidentally asking a customer for a review during a complaint resolution is much higher than the conversion lift from immediate firing.

Opt-out handling at the system level
When a customer replies 'STOP' to an SMS or hits the email unsubscribe link, the opt-out has to propagate everywhere — not just to the channel that received it. A customer who opts out of SMS but still gets review-request emails files a complaint. Build a single 'review-request opt-out' flag on the customer record; check it before any channel fires. TCPA requires SMS opt-out be honored within 24 hours; treat it as instant.

If Google's review team ever flags your collection pattern, the documentation you'll need: timestamped event logs showing which customers got which requests when, opt-in records for SMS-eligible customers, and proof that opt-outs were honored. Keep at least 24 months of logs (more if your jurisdiction requires it). Most operators don't have any of this until the day they need it. Build the logging early; it's a one-day project that prevents an existential one.

Your primary trigger source — Toast, ServiceTitan, Stripe, your CRM — will go down. Plan for it. Automation runs in the background; humans verify it works. The summary is the verification layer. Without it, automation can run incorrectly for weeks before anyone notices.

What operators get wrong here
Triggering on payment instead of completion
Stripe charge.succeeded fires when the cart is paid, not when the work is done. For service businesses with deposits or scheduled-future-delivery, this creates review requests for orders that haven't started. Always trigger on the completion event the business actually defines as 'service delivered' — even if you have to wire up that event from scratch.
Hard-coding 'send within 30 minutes' on server time
Server-timezone scheduling sends review requests at 8am in some customers' local time and 11pm in others'. Customer experience is wildly inconsistent. Always schedule in the recipient's local time, with a window check that prevents sends outside 9am-9pm local.
No idempotency on webhook retries
When the webhook delivery fails and retries, the automation fires again — and the customer gets duplicate review requests. Idempotency at the application layer (a table with a unique constraint on (customer_id, event_id)) makes retries safe. Without it, every transient failure becomes a customer complaint.
Opt-outs honored only on the channel they came in on
Customer replies STOP to SMS, then keeps getting review-request emails because the opt-out only flagged the SMS subsystem. Build the opt-out flag at the customer level, not the channel level. Check it before any channel fires. The TCPA exposure alone justifies the engineering work.

Multi-location routing
Multi-location operators face a routing problem single-location ones don't: every review needs to land on the correct Google Business Profile for the location the customer actually visited. The default 'one review link for all locations' anti-pattern dilutes per-location ranking and starves smaller locations of recent reviews. The 9 tactics below cover the routing patterns that keep every location healthy.

Don't aggregate. Each physical location, each service area, each franchise gets its own Google Business Profile. The local-pack ranking algorithm treats every profile independently — there's no benefit to combining them, and the dilution of pooled reviews actively hurts smaller locations. All reviews pile onto that one profile; the others starve. Per-location URLs are non-negotiable infrastructure for any multi-location operator.
Aggregating per-location data into one rating
Some operators display a 'company-wide rating' on their site that averages across locations — this is illegal under the FTC rule (it misrepresents location-specific experience) and confusing to customers. Each location's rating is each location's; don't pool them.
Rolling up location KPIs into one dashboard view
An aggregate view of 'reviews collected this week across all locations' lets underperforming locations hide. Per-location views surface drift early. Build the per-location dashboard as the default; aggregate is for board reports, not operations.
Letting franchisees run their own review programs
Franchisees who run independent review-collection programs without corporate oversight create unmanageable compliance risk — one franchise running a giveaway-for-reviews exposes the entire brand to FTC scrutiny. Build the review system at corporate, distribute it as a service to franchises, and audit usage centrally.

The average rating is the most lagging indicator there is — by the time it moves visibly, the underlying problem has been compounding for weeks. Velocity, conversion, response rate, and edit rate all move earlier and predict the rating shift. Build the leading-indicator dashboard; treat the average rating as a confirmation metric, not a primary one.
Aggregate dashboards that hide per-location drift
Reports that average across locations let underperforming locations hide inside the rollup. By the time it shows up at the company level, the location has been drifting for months. Per-location views as the default; aggregate is for executive summaries only.
By-staff data used for performance reviews
Per-staff conversion data is excellent for training and disastrous for performance reviews. Staff who know they'll be ranked publicly start gaming the metric — asking customers who clearly won't review just to log the ask, or skipping the ask entirely on borderline cases. Keep the data internal to coaching.
Building dashboards nobody actually checks
Operators build elaborate Looker dashboards with 15 charts and a half-dozen filters, then nobody opens them. The daily-glance discipline (3 numbers, checked at the same time every day) outperforms the impressive dashboard 9 times out of 10. Build for the workflow, not the demo.

Past about 1,000 customers per month, review-collection systems that worked at lower volume start to break in subtle ways. The marginal cost of owner-time on negatives is much smaller than the brand cost of getting a delegated negative reply wrong.

Operators at 5,000+ customers/month focus on driving review counts higher and let response quality slip. The result is a profile with thousands of reviews and visibly degraded owner replies — and customers reading the contrast. Quality discipline is what makes scale durable; volume without quality is theater.
Never re-examining the system
Systems that worked at 200 customers/month don't necessarily work at 5,000. Operators who cargo-cult their original system as they scale eventually discover its breaking points the hard way.
